Winner Patterns — What Actually Gets to Houston

Evidence base: data/winners.jsonl — 59 records across 2024, 2025, 2026 cycles. The 2026 cycle is the deep sample: 35 records, 31 with full innovation descriptions (the complete Innovation Summit finalist roster). 2025 and 2024 are name-level only.

Read the honest limitation first: the strong claims below are drawn from one deep cohort (2026). Treat them as well-grounded hypotheses about what the rubric rewards, cross-checked against the rubric text and the Chief Judge's stated reasoning — not as multi-year statistics.


1. The one-sentence finding

Conrad finalists do not win with advanced technology. They win with a bounded problem, a named incumbent, a quantified delta, and a moat.

Nearly every 2026 finalist description contains the same four moves. Most losing briefs (see 02-judging-playbook.md) contain none of them.


2. The finalist sentence template

Reverse-engineered from all 31 described 2026 finalists. It is startlingly consistent:

Notice what is absent: none of these is a scientific discovery. Several use entirely off-the-shelf components (Clarity: optical scattering; BeeGuard: a phone camera and microphone).


3. The seven repeatable winning archetypes

Each is a strategy for generating a defensible innovation, not a topic. These drive the topic engine in topic-engine/METHOD.md.

A. Price collapse

Take a capability that exists only at institutional cost and deliver it at consumer cost.

  • Clarity — $10,000 lab → $250 consumer microplastic detection
  • Vigil — ICU monitoring → <$100/bed
  • Echo/Pulse — $50k–100k implant → $2,500 wearable

Why it wins: the delta is a single number, instantly checkable, and the incumbent is named for you. Innovation scores on Ambition; Marketing scores on Differentiation. Requirement: you must name the expensive incumbent and its real price.

B. Zero-resource constraint

Deliver the function with one critical input removed — no power, no hardware, no water, no connectivity.

  • BlueFlow HydroSpines — atmospheric water with zero energy input
  • ExFire Brick — fire suppression with no electricity, water, or intervention
  • BeeGuard — diagnosis at zero hardware cost
  • BeCure — runs offline on basic phones
  • EcoClavepassive countercurrent heat exchange, no controls

Why it wins: the constraint is the innovation, and it is self-evidently hard. Also scores Impact Potential because it unlocks underserved geographies. Requirement: name the input you removed and why competitors need it.

C. Retrofit into installed base

Don't replace the expensive thing; clip onto it.

  • Kipos SubStation — retrofit onto aging subway cars, 200+ metro systems
  • AeroLattice — flap retrofit for existing 737/A320 fleets, 18,000+ aircraft
  • EcoClave — external install on existing autoclaves, workflow unchanged

Why it wins: market size is a fleet count you can look up, adoption friction is near zero, and it neutralises the "who would rip out their equipment?" objection before it's asked. Requirement: state the installed-base number and prove the retrofit changes nothing else. EcoClave's "sterilization procedures unchanged" is doing enormous work — it kills a regulatory objection in four words.

D. Workflow replacement

Attack the process, not the device. Collapse sample→transport→lab→report into in-situ.

  • MicroSeek Ideon — on-site microplastic analysis replacing lab transport
  • BeCure — behavioural analysis replacing physical hive inspection
  • Dravix — ML screening upstream of physical fire testing

Why it wins: differentiation is structural rather than incremental, so Ambition Level scores high. Requirement: diagram the old workflow and the new one, with time/cost per step.

E. Data as the second moat

The device is the wedge; the accumulating dataset is the business.

  • SafeSat — debris shield plus monetizable in-situ debris measurement datasets
  • Clarity — detector plus crowd-sourced contamination maps for researchers and policymakers
  • Schoolace — platform plus student knowledge graphs
  • Back Tracker — patient exercise app plus objective movement data for clinicians

Why it wins: directly answers IP Defensibility without a patent. A dataset that grows with adoption is a textbook moat and reads as commercially sophisticated. Requirement: name who buys the data and why they can't collect it themselves.

F. Razor / blade and recurring revenue

Put the defensible IP in the consumable or the service, not the hardware.

  • VORTA GEOOSE — robots deploy patent-pending SAP-encapsulated capsules (IP is in the capsule)
  • Ocean Energy (non-finalist, but strong on this) — units plus maintenance contracts plus licensing
  • OctoScope — monitoring service with hardware
  • Dravix — cloud subscription

Why it wins: Finances scores on Revenue Projections and Financial Viability. Recurring revenue is the single easiest way to look like you understand business.

G. Hyper-specific geography or failure mode

Refuse the generic problem. Solve one population's exact version of it.

  • Soaring Seeds — safe water specifically for western plateau pastoral nomadic households, addressing filter clogging, secondary contamination, and freeze damage — and holds a granted utility model patent
  • ExFire — fire suppression specifically for overcrowded urban settlements
  • Root and Renew — seeders specifically for Asian smallholders, locally manufacturable
  • StomaLock — ostomy care, an underserved niche, with discreet alerts as a design requirement

Why it wins: specificity defeats the originality search. "Water purifier" has 10,000 competitors; "freeze-resistant backwashing purifier for high-altitude pastoralists" has approximately zero. This is the highest-yield move available to a team with no lab and no budget.


4. Quantified findings from the 2026 cohort (n=31 described)

Most important number here: only 3 of 31 finalists claimed a patent. Teams routinely believe Conrad requires patentable IP. It does not. The rubric's own wording lists "first mover, contracts, ecosystem capture" alongside patents.


5. Category dynamics

Category 2026 finalists Character

The Water Challenge 6 Special category — best odds per entrant, see below.

Cyber-Technology & Security 6 Loosest boundaries — absorbs AI, software, robotics, wearables.

Category arbitrage is real and observable

Three 2026 finalists competed outside the "natural" category for their technology:

  • BeCure (bee-mite detection) → Health & Nutrition, not Energy & Environment
  • Robo Therapy (medical tremor exoskeleton) → Cyber-Technology, not Health
  • Echo/Pulse (speech restoration) → Cyber-Technology, not Health

And The Bee Initiative (BeeGuard) entered the same underlying problem — hive health — under Energy & Environment, where it won Pete Conrad Scholar. Two teams, one problem, two categories, both finalists.

Interpretation: you compete against the teams in your category, not against the field. A health device in Cyber-Technology is unusual, memorable, and faces a different comparison set. This is a legitimate, rules-compliant strategic lever. Choose the category where your project is surprising, provided the fit is honest.

The special category is systematically under-entered

The Water Challenge takes the same ~6 finalist slots as the standing categories, but is new each year and has no accumulated body of "obvious" projects. Highest expected value per entrant. Whatever the 2026–27 special category turns out to be, this logic should hold.


6. AI in winning projects — the permitted use

12 of 31 finalists build AI/ML into the product: BeeGuard, BeCure, DeepTrust, Dravix, OncoMap, Echo/Pulse, MicroSeek, Clarity, Schoolace, Back Tracker, Robo Therapy, VisionBridge.

This is explicitly allowed and rewarded, and is categorically different from using AI to write your brief (prohibited). See 01-competition-facts.md §8.

But the Chief Judge's warning governs: "it's not convincing for teams to write that AI will solve a problem or create action unexplainedly." Compare:

  • ❌ "Our AI analyzes hive health." — asserted, scores low
  • ✅ BeeGuard: "temporal multimodal" — computer vision + acoustic + behavioural tracking, 94.7% accuracy, <1 second, detects weeks before visible symptoms, zero hardware cost

The second names the modalities, the architecture property, the metric, the latency, the lead time, and the deployment cost. That is what an AI claim has to look like.


7. Coaches compound

Two observable signals that coaching quality persists across seasons:

  • Karin Sempf — Teacher of the Year 2025 (Inno-Vanation Panama); coached TermoPaint, a 2026 Citizenship Award winner.
  • Aashna Saraf — 2026 Excellence in Education Award, coaching two teams (ExFire, TagAlong), one of which reached the finalist roster.
  • Several finalist coaches share surnames with team members (Kummer/Aphelion, Davay/AeroLattice, Gupta/Flux Orbit, Suravarjjala/Dravix, Polapally/Clarity) — parent-coaches are common and successful.

Implication for a mentoring program: the coach relationship is durable and the returns accrue over multiple seasons. Build for the second year from the start.


8. Anti-patterns — what does not appear among finalists

Cross-referenced against the five judged briefs in 02-judging-playbook.md:

1. 一句话结论

Conrad 的决赛队伍不是靠先进技术赢的。他们靠的是:一个有边界的问题、 一个具名的在位者、一个量化的差值,以及一条护城河。

几乎每一份 2026 年决赛描述都包含同样这四步动作。而绝大多数落选的简述 (见 02-judging-playbook.zh.md)一步都没有。


2. 决赛句式模板

从全部 31 份有描述的 2026 决赛项目反推出来。一致性高得惊人:

3. 七种可复用的获奖原型

A. 价格坍塌(Price collapse)

把只在机构级成本下才存在的能力,用消费级成本交付。

为什么能赢: 差值就是一个数字,能立刻核查,而且在位者已经替你点名了。 创新维度在"野心层级"得分,市场维度在"差异化"得分。 前提: 你必须点名那个昂贵的在位者及其真实价格。

B. 零资源约束(Zero-resource)

在移除一个关键输入的前提下交付同样的功能 —— 无电、无硬件、无水、无网络。

  • BlueFlow HydroSpines —— 零能量输入的大气取水
  • ExFire Brick —— 无需电力、水或人工干预的灭火
  • BeeGuard —— 零硬件成本诊断

为什么能赢: 那个约束本身就是创新,而且难度不言自明。 同时也因为解锁了服务不足的地区而在"影响潜力"上得分。 前提: 点名你移除的那个输入,并说明为什么竞争者离不开它。

C. 存量改造(Retrofit)

不要替换那个昂贵的东西,夹在它上面。

  • Kipos SubStation —— 改造老旧地铁车厢,全球 200+ 个地铁系统
  • AeroLattice —— 面向现役 737/A320 机队的襟翼改造,18,000+ 架
  • EcoClave —— 外部安装在现有高压灭菌器上,流程完全不变

为什么能赢: 市场规模就是一个可查的机队数量,采用摩擦接近于零, 而且在"谁会把自己的设备拆掉?"这个质疑被提出之前就把它中和了。 前提: 给出存量数字,并证明改造不改变其他任何东西。 EcoClave 那句"灭菌流程保持不变"承担了巨大的作用 —— 四个词就杀死了一个监管层面的反对意见。

D. 工作流替换(Workflow replacement)

攻击流程,而不是设备。把"取样→运输→实验室→报告"压缩成原位完成。

  • MicroSeek Ideon —— 现场微塑料分析,取代送实验室
  • BeCure —— 行为分析取代开箱人工检查
  • Dravix —— 机器学习筛查置于物理防火测试的上游

为什么能赢: 差异化是结构性的而非渐进的,因此"野心层级"得分高。 前提: 把旧流程和新流程画成图,标注每一步的时间/成本。

E. 数据护城河(Data as the second moat)

设备是切入点;不断积累的数据集才是生意。

  • SafeSat —— 碎片防护罩加上可变现的原位碎片测量数据集
  • Clarity —— 检测仪加上众包污染地图,卖给研究者和政策制定者
  • Schoolace —— 平台加上学生知识图谱
  • Back Tracker —— 患者训练 App加上给临床医生的客观运动数据

为什么能赢: 直接回答了 IP 可防御性,而且不需要专利。 一个随采用量增长的数据集是教科书式的护城河,读起来非常商业成熟。 前提: 点名谁买这些数据,以及他们为什么不能自己采集。

F. 剃刀-刀片与经常性收入(Razor/blade)

把可防御的 IP 放进耗材或服务里,而不是硬件里。

  • VORTA GEOOSE —— 机器人投放专利申请中的 SAP 封装药囊(IP 在药囊里)
  • Ocean Energy(非决赛,但这点很强)—— 整机 + 维护合同 + 授权
  • OctoScope —— 带硬件的监测服务
  • Dravix —— 云订阅

为什么能赢: 财务维度在"收入预测"和"财务可持续性"上计分。 经常性收入是让人看起来懂生意的最简单方式。

G. 极端具体的地域或失效模式(Hyper-specific)

拒绝笼统的问题。只解决某一个人群的、确切版本的问题。

  • Soaring Seeds —— 专门面向西部高原牧区游牧家庭的安全饮水, 解决滤芯堵塞、二次污染、冻损,并且持有已授权的实用新型专利
  • ExFire —— 专门面向过度拥挤的城市棚户区的灭火
  • Root and Renew —— 专门面向亚洲小农户、可本地制造的播种机
  • StomaLock —— 造口护理,一个服务不足的细分,且把隐蔽提醒作为设计要求

为什么能赢: 具体性击败原创性搜索。"净水器"有一万个竞品; "面向高原牧民的抗冻反冲洗净水器"大约有零个。 这是一支没有实验室、没有预算的队伍能用的最高产出动作。


4. 2026 年样本的量化发现(n=31,有描述者)

信号 频率 解读
点名了具体的在位者、产品或竞争技术 ~26/31 近乎普遍。它的缺席是最强的负面信号。
至少给出一个量化的性能差值 ~28/31 百分比、分贝、升/天、准确率、秒。
给出价格或单位成本 ~18/31 并非普遍 —— 但每个价格坍塌型项目都有。
给出带数字的市场规模 ~22/31 常用嵌套式(12.4 亿美元潜水旅游中的 2.16 亿美元设备市场)。
明确的 IP 主张(已授权/申请中) 3/31 罕见。 Soaring Seeds(已授权)、VORTA 与 DeepTrust(申请中)。
护城河靠数据、价格、改造或具体性而非专利 ~多数 主流的可防御性策略。

这里最重要的数字:31 支决赛队伍里只有 3 支主张了专利。 队伍普遍以为 Conrad 需要可申请专利的 IP。并不需要。 评分表自己的措辞就把"先发优势、合同、生态位锁定"与专利并列。


5. 赛道动态

赛道套利是真实且可观察的

三支 2026 决赛队伍报的赛道,并非其技术"自然"归属的赛道:

  • BeCure(蜂螨检测)→ Health & Nutrition,而非能源与环境
  • Robo Therapy(医疗震颤外骨骼)→ Cyber-Technology,而非健康
  • Echo/Pulse(语音恢复)→ Cyber-Technology,而非健康

The Bee Initiative(BeeGuard)把同一个底层问题 —— 蜂群健康 —— 报进了 Energy & Environment,并在那里拿下了 Pete Conrad Scholar。 两支队伍,一个问题,两个赛道,都进了决赛。

解读:你竞争的是你赛道里的那些队伍,不是全场。 一个健康设备出现在网络技术赛道里是不寻常的、令人记住的, 并且面对的是一个不同的对比集。这是一个合规、合法的战略杠杆。 在诚实契合的前提下,选那个让你的项目显得出人意料的赛道。

特别赛道被系统性地低报

水挑战与常设赛道拿同样的约 6 个决赛席位,但它每年都是新的, 没有累积下来的一堆"显而易见"的项目。每参赛者的期望值最高。 无论 2026–27 的特别赛道是什么,这个逻辑应该都成立。


6. 获奖项目中的 AI —— 被允许的那种用法

31 支决赛队伍中有 12 支把 AI/ML 做进了产品:BeeGuard、BeCure、DeepTrust、Dravix、 OncoMap、Echo/Pulse、MicroSeek、Clarity、Schoolace、Back Tracker、Robo Therapy、VisionBridge。

这是明确允许且被奖励的,与用 AI 写简述(禁止)在性质上完全不同。 见 01-competition-facts.zh.md §8。

但首席评委的警告适用:"团队若只写 AI 会解决某个问题或产生某种行为却不加解释,是没有说服力的。" 对比:

  • ❌ "我们的 AI 分析蜂群健康。" —— 只是断言,得分低
  • ✅ BeeGuard:"时序多模态" —— 计算机视觉 + 声学 + 行为追踪, 94.7% 准确率<1 秒、在可见症状出现前数周即可发现、零硬件成本

第二种说法点明了模态、架构属性、指标、延迟、提前量和部署成本。 一个 AI 主张必须长成这个样子。


7. 指导老师会复利

有两个可观察的信号表明指导质量会跨赛季持续:

  • Karin Sempf —— 2025 年度教师奖(Inno-Vanation Panama);指导的 TermoPaint 是 2026 年公民奖得主。

9. 如何使用本文件

  • 选题生成topic-engine/METHOD.zh.md 把 §3(七种原型)和 §5(赛道套利)操作化。
  • 写简述 → §2 的模板就是第 1 题和第 4 题要瞄准的目标句式。
  • 自我评估 → §4 的信号表就是一份清单:你命中了几条?
